- Who benefits and how do they notice?

A good outcome statement sounds like: "Our 12 service dispatchers will spend 40% less time on routing, and customer response time will drop from 4 hours to 1 hour." A bad outcome statement sounds like: "Build a dispatch system with a map view."
Step 2: Identify the riskiest 10%

The iteration budget covers:
- Bug fixes and edge cases that show up in production.

The "we will figure out the data model later" trap

The fix: a real data model in discovery, reviewed by someone who understands both the business and databases.
The "our business is special" trap

Different phases have different risk profiles, and the pricing should reflect that.
How to vet a development partner
The difference between a good partner and a bad one is often the difference between software that works and software that has to be rewritten. Here is the diligence that actually matters.
Portfolio
Look at work the partner has shipped, not slide decks about work they might have shipped. Specifically:
- Can you interact with at least two or three live products they built?
- Do the products feel well-designed and stable, or rough around the edges?
- Are they happy to put you in touch with the clients behind those products?
- Are the technologies they used in those projects aligned with what you need?
If every case study is "we cannot disclose the client," be skeptical. Real partners have real, nameable references.
Technical depth
Partners that can only do one kind of work are fine for that kind of work and dangerous for everything else. You want a partner whose depth matches your problem.
- Ask specifically about the technologies and architectural patterns they will use and why.
- Ask about their approach to testing, deployment, and monitoring.
- Ask how they handle AI-augmented development and what their quality controls are.
- Ask about a project that went wrong and how they handled it. Partners who have never had a project go wrong either have not shipped enough work or are not being honest.
Communication and process
Most custom software failures are communication failures, not technical ones. Vet the process:
- How often will you see working software?

- How are scope changes handled?
- What is the team composition — engineers, designers, PM — and who actually does the work?
- How do they handle disagreements with the client?

Cultural fit
The partner you pick will be your colleagues for the duration of the project. Pay attention to whether:
- Their communication style matches yours.
- They push back on ideas you have that are wrong, or just agree with everything.
- You trust their judgment after a couple of conversations.
- You would enjoy working with them for six months.
If the early conversations are painful, the project will be painful. If they are energizing, the project will probably go well.
Commercial terms
Finally, the paperwork matters. Look for:
- Clear scope and deliverables in writing.
- IP ownership clauses — you own the code you pay for, including source and designs.
- Reasonable exit terms if the partnership is not working.
- Transparency on pricing and rate structure.
- A payment schedule tied to milestones, not just calendar time.
Be wary of partners who push hard on exclusivity, long lock-in terms, or non-standard IP clauses.
